1. DMAIC Projects Fail Due to Unclear Charters

3. Problem Statement Writing Template
"In the [process/product], [phenomenon] results in [quantified impact], occurring within [time range], limited to [In Scope]."
Incorrect Example: "Welding quality needs improvement." Correct Example: "The PPM of virtual welding on Line 3 increased from 1200 to 2100 (2026Q1), causing rework costs of approximately 180,000 RMB/month, limited to the welding and air-tightness inspection processes on Line 3."
4. Y and Operational Definition
- Y must be directly measurable (PPM, cycle time, Cpk)
- Clearly define operational definitions: who measures, what tools are used, sampling methods, calculation formulas
- For multi-Y projects, select a primary Y for the Tollgate, the rest are secondary

No-Go: The sponsor can pause, scale down, or change the project, which must be documented in writing.

- Report hard benefits and soft benefits separately to avoid overestimation
Green Belt/Black Belt projects without benefit estimation will not be initiated (except for learning projects).
