From Process Design to Process Automation: The Implementation Path of BPM Workflows

This morning, we discussed the basic tools for process design—SIPOC, swim lane diagrams, and RACI. For many quality professionals, drawing a beautiful process diagram is not difficult; the challenge lies in making the process truly executed, tracked, and optimized.
This leads to a critical question: After the process design is completed, how can it be implemented from paper to a system?
The answer is—BPM (Business Process Management) and workflow automation.
1. BPM is Not Just Process Modeling
Many companies misunderstand BPM as simply "drawing process diagrams," which is a common misconception.
The complete lifecycle of BPM is:
Design → Modeling → Execution → Monitoring → Optimization → Redesign
Drawing a process diagram is just the first step (design). The true value of a BPM system lies in the following four stages:
- Modeling: Converting the process diagram into an executable workflow definition
- Execution: Automatically routing tasks, triggering notifications, and recording operations
- Monitoring: Real-time tracking of the progress of each task, identifying bottlenecks
- Optimization: Continuously improving process efficiency based on data analysis
2. Which Processes Are Suitable for Initial Digitalization?
Not all processes need to be immediately run through BPM. Starting with high-frequency, high-repetition, and high-impact processes yields the quickest results.
Priority recommendations for quality professionals:
- Change Management Process: Change request → Evaluation → Approval → Execution → Closure (High frequency, high risk)
- Nonconforming Product Handling Process: Discovery → Isolation → Review → Disposition → Corrective action (Involves multiple departments)
- Equipment Calibration Management Process: Expiration reminder → Inspection → Result entry → Status marking → Next plan (High repetition)
- Supplier Audit Process: Planning → On-site audit → Rectification tracking → Closure → Performance scoring (Fixed process)
- Document Approval Process: Drafting → Verification → Approval → Publication → Obsolescence (Most basic, easiest to start with)
3. Three Stages from Scratch
Stage One: Digitalization (1-2 months)
- Replace paper approval forms with electronic forms
- Use low-code form tools available in WeChat Work/DingTalk
- Objective: Eliminate paper flow, ensure data traceability
Stage Two: Process Integration (3-6 months)
- Introduce lightweight BPM tools (such as enabling the workflow module in the QMS system)
- Configure automatic routing for core business processes
- Objective: Automatic task assignment, automatic timeout reminders
Stage Three: Intelligence (6 months and beyond)
- Perform bottleneck analysis based on process data
- Introduce RPA to handle repetitive operations across systems
- Objective: Achieve an automation rate of over 80% for processes
4. Pitfall Warnings
- Don't Overload: Digitalize only 3-5 core processes at a time, and expand after they run smoothly
- Don't Bypass Existing Systems: Prioritize using the workflow modules already available in QMS/ERP to reduce silos
- Don't Ignore Permission Design: Each node in the process should clearly define who can view, who can act, and who can modify
- Don't Forget Continuous Monitoring: Going live is just the beginning; use data to ensure that process efficiency has truly improved
Process design and process automation are two sides of the same coin. This morning, we used tools to draw the process blueprint; this afternoon, we can consider—how to make it truly operational.
